The challenge we face today isn’t just about getting a clean video feed online—it’s about digital shepherding. How do we lead, counsel, and build authentic community when our congregation is watching from their living rooms, kitchens, or on the go?

If you want to move your online ministry from a passive broadcast to an active, thriving community, here are three essential strategies for modern church leadership.

1. Deputize Your “Digital Greeters”

We also call them web-hosts or church online pasters. In a physical building, you wouldn’t dream of letting visitors walk through the front doors without a warm smile, a bulletin, and a handshake. Yet, many churches stream their services without anyone actively welcoming people on the other side of the screen.

To lead online effectively, you need to treat your live chat as your digital lobby.

  • Recruit Dedicated Hosts: Don’t expect your tech director to handle the chat while they are managing the stream. Recruit and train “Digital Greeters” whose sole job is to welcome people, answer questions, and paste helpful links.
  • Prompt for Interaction: Have your hosts ask engaging, low-barrier questions in the chat (e.g., “Where is everyone tuning in from today?” or “What are you drinking with your coffee this morning?”).
  • Take Prayer Requests Privately: Ensure your streaming platform has a secure way for viewers to request private prayer. Your online hosts can instantly offer pastoral care in real-time, right where people are.

2. Speak To the Camera, Not Just At It

It is incredibly easy for online viewers to feel like they are “watching” church rather than “being” the church. Often, this happens because the leadership team on stage forgets about the camera.

A simple shift in communication can make a massive difference in how connected your online audience feels:

  • Make Direct Eye Contact: During your sermon introduction, announcements, or transitions, look directly into the primary camera lens. Treat that lens like a person sitting in the front row.
  • Acknowledge the Online Family: Explicitly welcome your online viewers by name. Try saying something like, “And to everyone joining us online today—whether you’re in your pajamas in your living room or tuning in from across the country—we are so glad you are worshipping with us.”
  • Give Specific Next Steps: If you ask the in-person congregation to fill out a connection card, give a clear instruction for the online crowd: “If you’re online, click the ‘Connect’ button right below your video player.”

3. Focus on Engagement Over Attendance

It is easy to get caught up in vanity metrics like “total views” or “reach.” But as a leader, you know that discipleship is measured by depth, not just crowd size.

Shift your leadership metrics to track how people are actually engaging with your ministry online:

Instead of tracking…Start measuring…
Total raw viewsAverage watch time (Are they staying for the whole service?)
Simple clicksChat participation & prayer requests submitted
Digital attendanceNext-step actions taken (Sign-ups, digital giving, small group inquiries)

By focusing on these deeper metrics, you can better understand who is truly connecting with your message and where your leadership team needs to focus their pastoral care.
